How SiriusXM Built a Next-Gen Streaming Platform for 34 Million Subscribers in Less Than a Year

How do you transform your flagship subscription service when you’ve got 34 million subscribers, and you need to build a next-gen streaming platform from the ground up? How do you drive a culture of engineering excellence when you’ve got less than 12 months until your Wall Street deadline?

SiriusXM is the leading audio entertainment company in North America. We’re a $9 billion business, with 150 million listeners enjoying curated music channels, on-demand talk shows, and live sports play-by-play. We wanted to do more for our subscriber base, and in 2022 we decided to move SiriusXM from satellite radio to an online streaming platform, by the end of 2023.

In 12 months, we ramped up an entirely new engineering organization, distributed across North America and Europe. Our 40 platform services teams built from scratch a cloud technology architecture that’s event-driven, multi-region, and super slick. At the same time, our ecosystem reliability teams leveled up our culture with observability as code, monthly chaos testing, and engineering scorecards. And in November 2023, we successfully launched our next-gen app, on Android, iPhone, Alexa, and more.

We’re Ben and Rachel, the VP of Services Engineering and the VP of Ecosystem Reliability at SiriusXM. We’d like to share with the ETLS community how we approached leadership at scale, our successes, and our lessons learned. You’ll take away from this session the scaling antipatterns we avoided, how we gave our teams technical alignment with maximum autonomy, and how we built reliability into our platform services through cross-team collaboration.

Why is it so easy to screw up platform engineering, and how do you undo the damage?

Platform engineering… it’s the trendy new buzzword. For a thing we've all been doing for years, ever since someone said, 'What if we re-did Solaris zones but called it Docker instead?' It means building an internal engineering platform for your digital services or data pipelines. It allows you to scale teams up and down, and supercharge their abilities to deliver outcomes.

But here's a thing that nobody likes to talk about. It’s easy to totally screw up platform engineering. When that happens, there’s a huge negative impact on your engineering culture, and your teams aren’t able to achieve their goals. So how do you avoid screwing up, and if it does happen to you, can you actually fix it?

I’ve spent years in platform leadership roles, building internal engineering platforms at different scale-ups and enterprise organizations. I’ve had successes, and I’ve had failures. I’ll cover these screw-ups, and how to escape them:

1. Power tools - teams spend all their time configuring Kafka, Kubernetes, Istio, etc., because the platform is based on overpowered, unnecessary tech
2. Technology anarchy - N teams do the same task in N different ways because the platform has insufficient opinions on tech choices
3. Teams as tickets - teams have to interact with the platform team via tickets, injecting per-ticket queuing delays into their delivery timelines

And I’ll explain why all of these can be traced back to a scaling problem, the granddaddy screw-up of platform engineering - your mindset is platform as a project, not as a product.

The Science Behind Team Cognitive Load and Why It Matters for Engaged Teams

Understanding employee and teams’ experience is vital for leaders, especially in today's tech-driven landscape, as it directly influences customer satisfaction and organizational success. The swift digital evolution of employee experience, propelled by remote work and increased communication demands, underscores the crucial role of cognitive load in understanding and improving team health and performance.

Cognitive overload arises when demands exceed our working memory capacity, akin to a computer overwhelmed by too many open files, resulting in poor decision-making, decreased productivity, and burnout. At team level, there are a myriad of factors that influence cognitive load, but through our research we have boiled them down to 4 key areas of concern for knowledge-intensive teams: Team Characteristics, Task Characteristics, Work Processes & Practices, and Work Environment & Tools. Addressing the top cognitive load drivers in these 4 areas has shown to correlate strongly with higher work satisfaction, reduced turnover, and a decrease in employee burnout.

In this talk Dr. Laura Weis will share the science and research behind these novel insights into team cognitive load, and Manuel Pais will share practical examples and approaches based on Team Topologies for leaders to keep team cognitive load in check, especially during transformation initiatives with high business expectations. Over the last 10 years 18F has has led and assisted in dozens of technology acquisitions for government partners seeking digital transformation.

It’s common that government buyers think of only two ways of interacting with a vendor: “hands-off” or “collaboration.” However, these words oversimplify how technology teams can and should interact. Well-designed team interactions can dramatically improve effectiveness, but badly-designed interactions may lead to frustration or failure.

Sourcing business models and Team Topologies offer new languages for interaction, and these can help us select better ways of working, depending on circumstances. These frameworks also can help diagnose structural problems, using team interactions as indicators of issues with team or contract boundaries.

Yet the lack of visibility into activity and information flow, coupled with the dynamic nature of relationships and interactions, makes flow difficult to understand, much less engineer, in a large, complex organization.

Starting an internal community of practice (CoP) can be difficult, growing and sustaining it can be even more so. A CoP is a group of people who share a common interest in a particular topic or area of work and come together to learn from each other, share ideas, and solve problems. As one industry example, we have been running our Lean-Agile CoP for 16 years, conducting 381 sessions, and grown to over 12,000 members.

We will discuss the challenges and opportunities associated with creating and maintaining a CoP within a company with 90,000+ employees. We will highlight the key factors that contributed to the success of our CoP, such as effective leadership, clear goals and objectives, and a supportive organizational culture.

We will also share the success patterns that we have implemented over the years to support the growth and sustainability of our CoP. These include regular communication and engagement with members, structured learning and development opportunities, recognition and rewards for participation and contribution, and collecting multiple measurements that are used to improve.

As an industry we’ve grown accustomed to the black-and-white definition of the system status – it’s either “Up” or “Down.” But what about the vast domain of insidious gray failures in-between that go undetected during “normal” operations? In this session, we share our experience in how we built ‘PRECog,’ a tool that enables engineering teams to proactively identify high-severity gray failures that had previously been overlooked before they resulted in degraded customer experiences. ‘PRECog” utilizes an advanced form of chaos experimentation we developed called Latency Squeeze Injection (LSI). We explore why we built PRECog at CapitalOne and how we use it to verify Service Level Objectives (SLOs) continuously, proactively identify service degradation points, and improve key aspects of system resilience such as retries, fallbacks, timeouts, circuit breakers, and more.

In this session, Aaron Rinehart and Kyle Smith, Distinguished Engineers at Capital One will share how they have used this new approach to confidently explore system safety boundaries to build more resilient and reliable distributed systems for their products and services.

EDF: Accelerating Digitalization of Nuclear and Thermal Power

In France, 70% of electricity comes from Nuclear. To reduce carbon emissions as well as improve energy sovereignty, "Electricité de France (EDF)" has embarked in the industrial transformation of the century, including the digitalization of nuclear and thermal power production. The transformation involves recruiting 150,000 more employees for the EDF nuclear branch in the next 10 years.

In this talk, Clément Sabater (EDF), Claude Ampigny (AWS) and Olivier Jacques (AWS) will provide a behind the scene view on how the digitalization program aims at taking advantage of a "You Build It, You Run it" approach, supported by "Team Topologies", Amazon mechanisms such as PR/FAQ and two pizza teams, Lean, a great Developer Experience (DevEx), so that we can wire the best winning organization.

As Cédric Lewandowski, Senior Executive Vice President of EDF Nuclear and Thermal said at the AWS Summit in Paris: "While being a representative of an old dinosaur [...], I believe we (EDF and AWS) have a common faith in the progress of science and technology".

Exploring The Unintended Consequences of Automation in Software

Automation is ubiquitous—it is entwined in our daily lives in ways that we aren’t always aware of. It has been woven into all aspects of modern software by being presented as a utopian vision: a way of making human lives easier, doing repetitive tasks faster and with fewer errors, freeing us fallible humans up to do other (more important) work. But anyone who has worked directly with automated systems knows that we are still very far from such a dreamy reality.

This talk delves into detailed research from the VOID about how automation is involved in software incidents. Our focus on this area stems from the growing portrayal of automation as a panacea for various software incident issues, despite its limitations in effectively addressing these challenges, such as reliable detection and resolution of software issues or analyzing and disseminating learnings from these incidents back into the organization and its products and services.

The research revealed multiple, often competing, roles that automation can play over the course of an incident, and most importantly underscored how important humans are at understanding, troubleshooting, and recovering from automated software issues.

We close with research-backed suggestions for ways we can coexist and build better systems in partnership with automation.

New commits and PRs by nature are buggy and prone to breakage jamming up our pipelines. Features were taking too long to get to production but compromising on testing / reliability was not an option. We couldn’t deploy “continuously” with broken pre production environments.

We implemented ephemeral environments and had great success solving all of these problems.

Platforms have become the panacea du jour for IT’s many ailments: they reduce cognitive load, eliminate friction, assure compliance, and while they’re at it also make applications portable. Not all platform initiatives deliver on those lofty promises, though, especially in large organizations. Based on a decade experience building platforms both as end-user and provider, this talk dives into what defines a platform, when internal teams should second-guess cloud providers’ interfaces, and how to grow platform usage inside your organization.
